Lumpy Mail Marketing: How a Student Booked $80M Coffee Dates

We built this article from a video interview between Dan and one of his community students, Mat, so the video is the primary asset here. Position it near the top of the page and treat the text below as a skimmable companion, not a replacement.

Lumpy mail marketing got one of our community students, Mat, an inbound call from an $80M CEO within his first week of sending, and it cost him about $40 in materials. Mat runs his own agency, SalesEdge.ai, independently of our team. He sent 14 whiskey bottles and landed four coffee dates with companies doing $20M to $80M a year, but by his own account, and Dan’s, he didn’t close a single one of those deals. That gap between getting the meeting and closing it is the real subject of this post.

What Is Lumpy Mail Marketing?

Lumpy mail marketing means sending a physical, irregularly shaped package instead of a flat letter, so it cannot be ignored in the mailbox. Mat’s version was a wine bottle with a combination lock on the cap, paired with a personalised letter. The prospect has to call the number on the letter to get the unlock code, and that call becomes the sales opening.

Almost nobody else is sending physical objects to CEOs right now, which is exactly why this version of lumpy mail marketing still works for getting a call booked. Dan taught the method inside his community, and Mat, a student running an independent AI agency, ran with it hardest, generating that inbound call from an $80M CEO in his very first week of sending. Getting the call was never the problem. Converting it into a paying client was.

How Do You Ship Alcohol Legally in the US?

You can ship a locked bottle in the US, but you cannot walk into a UPS Store and tell staff it is wine. Create an online UPS account instead, generate your own label, and list the contents as “interior decor.” Bring the prepaid, self-printed package to a store counter and staff will not ask questions.

Use a screw-top bottle, not a cork. A cork lets the recipient twist the lock straight off, which is exactly what happened to Mat’s $80M CEO before he even called for the code. Sauvignon blanc is a safe pick since most bottles in that style use screw tops.

Ship 10 to 15 packages through your own UPS account and you typically unlock a 38% shipping discount, worth $5 to $7 per package. Always confirm current alcohol-shipping rules for your state or country before starting, since this sits in a grey area and you should get your own legal advice.

Why One Niche and One Avatar Beats Six Letters

Pick a single niche and a single customer avatar before writing any copy. Mat’s early mistake was writing six different sales letters across three verticals, which cost him 15 to 20 extra hours per campaign.

One tight avatar, for example CEOs of plumbing companies with 20 to 50 employees, lets you reuse one letter and swap only the name. It also helps you sound like an authority within a handful of calls, because you pick up their language fast.

Why 20 to 50 Employee Companies Close Faster

Bigger companies do not automatically mean bigger deals, and this is part of why Mat’s meetings stalled. He started by targeting 100+ employee companies and got stuck in a stakeholder relay, from a secretary to a VP of Marketing to a Sales Manager to his team, with no aligned calendar three weeks later.

Companies with 20 to 50 employees are still “whales” in most industries, but a single decision-maker can say yes on the spot.

Where the Data Comes From

Every lumpy mail marketing campaign starts with a clean list, and data quality decides whether the bottle lands on the right desk. Mat used Topa.io to source verified cell numbers and decision-maker details for his dream 100 list, and it is free to get started. Sign up through Topa.io and use the code DANWARDROPELEADS for extra free leads.

Spend a full day validating the list before sending anything. A misspelled name kills the response before the box is even opened.

The Offer That Gets a Bottle Opened

The pitch that works is what Dan calls the offer of the century: take a business’s old, dead leads and turn them into sales using AI and SMS, and only get paid when the business gets paid. This performance-based structure, closer to a pay per lead model than a flat retainer, removes almost every objection a prospect could raise. Dan and Mat discuss this pitch specifically because Mat had not been using it on his coffee dates, which is one likely reason his calls did not convert.

The Four-Pronged AI Demo

Once you land the coffee date, demo rather than pitch. Dan’s system runs four AI solutions live using a tool called Sales Wingman: database reactivation first, then live chat, reputation management, and voice AI. This is Dan’s own demo framework, built and tested in his adventure park client work, and it is the pitch Dan walks Mat through on the call to help him fix his close rate.

Database reactivation goes first because it puts revenue in the door fast using the business’s own old leads, an approach we cover in full in AI database reactivation: turn dead leads into profit. Live chat catches website visitors who would otherwise bounce. Reputation management intercepts unhappy customers before a bad review and redirects happy ones to Google. Voice AI answers every missed call, a topic we break down further in Prince Charming SMS + Voice AI.

Dan reports roughly a 75% yes-to-test close rate on his own coffee dates using this four-part demo. That figure describes Dan’s results, not Mat’s, since Mat had not been running this exact demo on the calls covered in this video.

Structuring the Skin-in-the-Game Test

After the demo, pitch a small, no-risk test fee, typically $500 to $750, to run all four AI tools for two to three weeks. If it underperforms, you part ways with no hard feelings. If it works, you negotiate the ongoing fee from proof rather than guesswork.

If you are unsure what to charge once the test converts, our full breakdown of how to charge clients for AI automation agencies covers retainer, project, and performance-based models. If you want this entire system, including the exact demo script and database reactivation pitch, packaged for you, The Instant AI Agency lays it out step by step.

Where Mat's Coffee Dates Broke Down

Mat got the meetings. He did not get the clients, and the video exists specifically to unpack why. His biggest gap was not the pitch alone, it was follow-up. He made a couple of calls after sending a bottle, then stopped, instead of chasing every open deal like a dog with a bone.

Use every channel available: an opening call asking if they received the bottle, a Loom video showing a recent client win in their niche, WhatsApp, email, and even a call from a different number. Keep chasing until the prospect explicitly says no, not until you feel awkward about it.

Running a Proper Discovery Before You Pitch

Most missed closes trace back to pitching a solution before finding the real pain, and Dan flags this as Mat’s core issue on the calls. Spend the first ten minutes of any coffee date just asking questions and letting the owner talk about their business.

You are listening for one specific, costly problem your AI system already fixes, such as a low appointment show-up rate after door-knocking or missed calls during busy hours. Once you find that pain, the AI demo becomes proof, not a pitch, and the close gets much easier.

What Mat Learned in His Own Words

Mat posted a breakdown of his first month to our ROYA Skool group, and it is one of the most honest accounts of what actually happens the first time you try this method cold, mistakes included.

Lessons from my First Month Sending Wine
I sent my first 14 wine bottles last month (in the US), and got 4 coffee dates with companies doing $20M–$80M/year in revenue… here are 3 things I learned that I hope helps someone else out that was struggling with coffee dates like me.

Lesson 1: Can’t ship alcohol in the US…technically

Walk into a UPS Store and tell them it’s wine, and they won’t ship it

Create an online UPS account instead. Generate your own label, list the package as “interior decor,” and either print it yourself or bring it to a UPS Store (they don’t ask when you come with a prepaid barcode).

PLUS once you’ve shipped 10–15 packages through your account, UPS automatically offers you a 38% shipping discount, that’s $5–$7 saved per package.

Pocket it or reinvest it into better wine (I send sauvignon blancs since even the nice bottles will have a screw top (the screw top holds the combo lock way better, you can yank the lock off a cork wine)

Lesson 2: Pick ONE niche and ONE avatar

E.g. CEOs/Owners of Plumbing Businesses with 20-50 employees

I would send bottles to CEOs for some companies, and sales/marketing managers for others. Then I would do this for 3 different types of home service vertical.

This resulted in me writing 6 different sales letter templates which took forever.

Write one really good sales letter (more on that in the end) and just change the names in it to save yourself A LOT of time.

I was surprised how much time it took to find leads, qualify them, verify the address, personalize a sales letter, package everything, order labels, drop off.

The first 14 wine bottles probably took me 15-20 hours in total which is going to be a lot faster now that I have processes in place, and one of those processes is picking one avatar in one niche and sticking to it until I exhaust that list.

The other benefit to this is you learn their lingo fast, and start sounding like an authority after just a handful of calls.

Lesson 3: The bigger the company, the more complicated the sale

I started by swinging for the fences, and targeting 100+ employee companies.

I feel like I’m all of a sudden in enterprise sales.

For example, one CEO had his secretary call me. She relayed my info to the CEO, who looped in the VP of Marketing, who then looped in the Sales Manager, who then looped in his team.

Three weeks later, I’m still working the deal with each stakeholder individually since we can never align calendars for a single demo.

If you’re someone with minimal B2B sales experience (like me) the complexity of some of these sales might not be worth the time since a company with 30-50 employees is still a whale for less work.

Things I’m changing for this month’s DMC campaign:

I like Dan’s sales letter, can’t really steal the social proof but I am including more pain/cost elements in my updated sales letter along with the urgency he uses with the P.S. at the end (i thought that was genius)

Going to spend more time doing my ‘doctor diagnosis’ on both calls and coffee dates, surprisingly a lot companies I speak with don’t even realize the importance of getting leads on the phone asap.

Going to make sure we have a more concrete understanding of what this problem is costing them before rolling into the demo.

Lastly, really going to double down on the follow up.. I think that will double coffee dates alone.

Last comment I will make.. this might genuinely be the cold outreach method of the decade. I don’t know of any other way to get the CEO of an $80 million/year company to call you for $40.

Wishing you all nothing but success!

He flagged three lessons: shipping alcohol legally in the US, sticking to one niche and avatar, and avoiding 100+ employee companies until you have more B2B sales reps under your belt. His own post also names the fixes he was making going forward: adding more pain and urgency to his letter, spending more time on discovery, and doubling down on follow-up, none of which had happened yet at the time of the calls in this video.

Frequently Asked Questions

What is lumpy mail marketing?

Lumpy mail marketing is a direct mail method that sends a physical, irregularly shaped object instead of a flat letter, so the package gets noticed and opened. In this case it is a bottle with a combination lock plus a personalised letter that only reveals the unlock code over a phone call. It works because almost nobody sends physical objects to CEOs anymore.

You can generally ship a locked bottle in the US by setting up your own UPS account, labelling it as “interior decor,” and avoiding telling counter staff it is wine. This sits in a legal grey area, so check current shipping and alcohol regulations in your state first. Always take your own legal advice before running a campaign like this.

How much does a lumpy mail marketing campaign cost per lead?

Mat, a student running his own agency independently of our team, spent roughly $40 per bottle and around $500 total across his first 14 sends, producing four coffee dates with $20M to $80M companies. That works out to about $150 per qualified, booked call, though none of those four calls converted into a closed client. Costs vary by bottle choice, niche, and the shipping discount you unlock after 10 to 15 sends.

How do I pick a niche for cold outreach with gifts?

Choose one niche and one customer avatar before writing your letter, instead of targeting several verticals at once. Writing multiple sales letters for different niches can cost 15 to 20 extra hours per campaign for very little added benefit. One avatar also helps you sound like an authority faster once you start taking calls.

What is the offer of the century in AI automation sales?

The offer of the century is a no-risk, performance-based pitch that turns a business’s old, dead leads into sales using AI and SMS, paid only when the business gets paid. It removes almost every objection because the business risks nothing upfront. It is the pitch Dan uses on his own coffee dates, and one Mat had not yet applied on the calls discussed in this video.

How do I price AI automation agency services after a successful test?

Most agencies start with a small skin-in-the-game test fee, often $500 to $750, for a two to three week trial before negotiating an ongoing rate. Pricing then shifts toward a mix of performance fees and flat retainers based on the result. Our guide on how to charge clients breaks down retainer, project, and performance-based models in more depth.

Why do bigger companies take longer to close?

Companies with 100 or more employees route your offer through multiple stakeholders, from a secretary to a VP of Marketing to a Sales Manager, which stalls decisions for weeks, a pattern that slowed several of Mat’s own calls. Companies with 20 to 50 employees are still valuable “whales” but close far faster because one person can say yes. With limited B2B sales experience, the smaller whale is almost always the faster path to revenue.

Why didn’t the $80M CEO become a client?

Getting the CEO on the phone was never the hard part of lumpy mail marketing for Mat. He booked the call for $40 but had not yet built the follow-up habit, the discovery process, or the four-pronged AI demo that Dan uses to convert coffee dates into paying clients. Booking the meeting and closing the meeting are two separate skills, and this video exists to fix the second one.

Conclusion

Lumpy mail marketing turns cold outreach into a curiosity-driven event that gets CEOs to pick up the phone for the price of a bottle of wine, and it did exactly that for Mat, an $80M CEO called him within a week. What it did not do on its own was close a single deal, because getting the meeting and converting it require different skills: a tight niche and avatar, a simple problem-first letter, a four-pronged AI demo built on database reactivation, and relentless follow-up. Mat had the first two dialed in. He is still working on the rest.

Start with one niche, one avatar, and 14 bottles, but plan for the follow-up and discovery work before you touch anything else.
